The drive path, from motor to drum, and where it usually breaks

A drum that does not move is a different fault from a drum that will not spin fast. Here the machine is failing to turn the drum at all, and the cause lies somewhere along the chain that transmits power from the motor to the drum. Working along that chain in order is what keeps this repair honest, because the parts at either end of it differ in price by a factor of ten.

The drive belt. On belt-driven machines this is the single most common failure and also the cheapest. Belts stretch, glaze and eventually snap. The tell is a motor you can clearly hear running normally while the drum sits completely still. Replacing a belt is quick and inexpensive.

Carbon brushes. Universal motors run on a pair of carbon blocks that press against the commutator and wear down by design. When they wear past their limit the motor loses contact and stops turning. They are a consumable, not a defect, and replacing them is far cheaper than replacing a motor -- which is why it is worth asking specifically whether the brushes were checked before agreeing to a new motor.

The capacitor. The motor needs the capacitor to produce starting torque. A degraded one leaves a motor that hums under load but never begins to turn. Capacitors are inexpensive and fail routinely, particularly where the mains supply is unstable.

The motor coupler. Direct-drive machines have no belt; instead a plastic coupler links motor to transmission and is deliberately designed to be the sacrificial part. It shears under sustained overload, which protects the far more expensive components on either side.

Drum bearings. This is the expensive end of the chain. Worn bearings usually announce themselves for months beforehand with a rumbling or grinding noise that gets worse on spin, and seizing completely is the end state rather than a sudden event. On an older machine, bearing replacement is the point at which repair versus replace becomes a genuine conversation, and we will tell you plainly when a machine is not worth the parts.

Something jammed between the drum and the outer tub -- an underwire, a coin, a child's sock -- can also lock the drum solid and mimics a serious fault while costing nothing to fix.

Is a drum bearing replacement worth doing?

The drum won't turn by hand either. Is that worse?

Not necessarily. A drum that is locked solid by hand often just has something wedged between the drum and the outer tub, which costs nothing but time to remove. It can also mean a seized bearing, so it needs looking at rather than assuming either way.

It can, but the board is the last thing to suspect, not the first. The belt, coupler, brushes and capacitor all fail far more often and cost far less, so any quote that jumps straight to a board replacement deserves a second opinion.
